Why static agent context goes stale
Context files help agents start fast. Without ownership and review, they become the wrong answer with high confidence.
AGENTS.md and project context files are useful drafts. They are not a substitute for governed knowledge when pricing, policies, or architecture change weekly.
Structure context so agents can reason safely
- Separate facts, decisions, constraints, and open questions.
- Cite sources. Mark unknowns explicitly.
- Never let uploaded material override system behavior without review.
- Review contradictions before promoting any file to canonical.
